Catalogue every system you run — what it does, who owns it, and which of seven dispositions it is under: adopt, invest, tolerate, evaluate, sunset, replace, or retired. A register you can hand to a buyer, not a spreadsheet you rebuild for each one.

Map the functions your organization depends on and rate how mature each one is. Then answer the two questions an inventory never can: which capabilities nothing supports, and which systems support nothing.

Record the decisions that shaped the estate — context, the options you considered, what you chose, and why. The reasoning outlives the person who held it.

Write down the commitments that constrain the next decision, in a form your teams can actually reference when a vendor is in the room.
