Your strategy shouldn't live in a slide deck
A stated direction with nothing delivering it is not a plan. Work with no stated intention behind it cannot be defended to a board. Strategy is the chain that connects the two, and keeps it intact.
Mission, strategies, goals, measurable outcomes, the initiatives delivering them, and the watchpoints that would make you reconsider — on one board, in one place, current between board meetings rather than rebuilt for them.
Initiatives without purpose
Projects get approved, start, and run to completion — but when you ask which strategic priority they're delivering, the answer is vague. The portfolio grows. The rationale doesn't.
Outcomes nobody owns
The plan named the results it wanted. A year on, nobody can say which of them has work attached and which quietly became somebody's assumption that somebody else was handling it.
A plan that only exists quarterly
The strategy is real for the week around the board meeting. Between meetings it lives in a deck nobody opens, and by the next one it has to be reconstructed from memory.
What changes
Strategy becomes a live reference, not a document
Strategy creates a traceable chain from your highest-level priorities all the way down to the initiatives delivering them. When that chain is intact, every investment has context — and the gaps in it are visible rather than discovered.
Every record on the chain carries a short reference code — S1, G3, O3, I4 — assigned once and never reused. Linkage is stated in codes, so a note you took in a meeting still resolves to something a year later.

The two statements everything else hangs from. Written once, referenced everywhere, and visible on every strategy that claims to serve them.

Strategies
The directions your organization is actually pursuing, each with a status you can defend: active, paused, superseded, or retired. Superseded is a record, not a deletion — the reasoning survives the change of mind.

Goals & outcomes
Attach measurable objectives to each strategy, and measurable outcomes to each goal. An intention with no evidence attached is an aspiration; this is what turns it into a claim.

Initiatives
Track every project and programme in flight, linked to the outcomes it delivers. The portfolio becomes justifiable — and, more usefully, prioritizable.

Watchpoints
Record what would make you change your mind. Not a risk register — a standing list of the assumptions your strategy rests on and the signals that would undermine them.

The spine board
One board showing mission through initiative, with every link visible and every orphan flagged. Present it to a board directly, or export the Executive Briefing deck.
